How to Migrate Business Email Without Downtime

Email is the one system a business cannot afford to have go dark. That fear is why so many teams stay on a provider they have outgrown. The good news: with the right sequence, you can migrate business email without any downtime and without losing a single message.

Why downtime happens (and how to avoid it)

Downtime during a migration almost always comes from one mistake: switching MX records before the new mailboxes are ready. Do that, and incoming mail bounces or disappears. The fix is to migrate in the right order and keep both systems live until the cutover is complete.

The zero-downtime playbook

1. Plan and inventory

List every mailbox, alias, distribution list and shared mailbox. Note storage sizes and any forwarding rules. This is also the moment to clean up accounts you no longer need.

2. Set up the destination

Create your domain and mailboxes on the new provider, but do not change MX records yet. Both systems will coexist for now.

3. Connect and sync in the background

Using a guided migration tool, securely connect your old provider with read-only credentials or app tokens - no passwords stored. The tool copies mail, folders, contacts and calendars in the background while your team keeps using the old system normally.

4. Verify

Spot-check a few migrated mailboxes. Confirm folder structure, recent messages, contacts and calendar entries all came across correctly.

5. Cut over the MX records

Once the bulk sync is done, update your MX records to point to the new provider. New mail now lands in the new system. Because the old data is already there, users see a complete mailbox from minute one.

6. Run a delta sync

Any mail that arrived during the cutover window is captured by a delta sync, which copies the last stragglers from the old system. Nothing is missed.

7. Decommission the old system

After a safe buffer (a week or two), turn off the old mailboxes. Keep an export if your retention policy requires it.

• Update SPF/DKIM/DMARC for the new provider
